Compare the fully-loaded cost of hiring against the setup and running cost of automating, and get a payback period plus a straight recommendation.
The decision usually gets framed as a philosophy ("we're an automation-first company") when it's really arithmetic. Three inputs settle most cases: how much the task costs a human to do every month (hours times a fully-loaded hourly rate, not just salary — add taxes, benefits and management overhead), how much of that task automation genuinely covers end-to-end, and how much the automation costs to build and run. A tool that covers 90% of a task is very different from one that covers 50% and still needs a human for the rest — the uncovered slice keeps its full labor cost.
Payback period is the tie-breaker: if the setup cost pays for itself within 6-12 months and the task is still going to exist in a year, automate. If the task is likely to change shape soon, or volume is too low to justify the setup time, a hire (or just doing it manually) is usually the less risky bet — automation debt is real, and a workflow nobody maintains quietly breaks the moment an API or a form field changes.
Salary or wage divided by hours worked, plus payroll taxes, benefits, recruiting and onboarding time, and management overhead — not just the number on the offer letter. For contractors, their invoiced rate already includes most of this.
Enter the honest coverage percentage. The uncovered portion still needs a human at the same hourly cost, so partial automation only wins when the running cost is low relative to the hours it actually frees up.
Not if the task is stable and high-volume — a 14-month payback on a task you'll still be doing in three years is fine. It's a bad sign mainly when the process is likely to change before it pays back.
